The Game Of Adaptive Leadership (the GOAL)
How does a 14th-century mercenary council solve 21st-century leadership dysfunctions?

High-stakes corporate meetings often stall not because leaders lack technical answers, but because teams fall into invisible behavioral traps: fear of open conflict, artificial harmony, lack of true commitment, and avoidance of accountability. Traditional lectures or forced role-playing rarely change how people act under pressure. The GOAL bridges this gap by stepping out of corporate politics and into an immersive simulation where leaders safely experiment with new mindsets and experience their direct impact on group dynamic.
Set in 1360s Northern Italy, players take on the roles of Council Commanders in John Hawkwood’s (Giovanni Acuto in Italian) legendary White Company. In every round, a rotating Marshal introduces pressing organizational crises, prompting commanders to propose anonymous behavioral strategies to resolve them.
The magic happens in the game’s core loop: before the group reveals proposals, each commander must secretly predict where their strategy will land in the final consensus. The council then engages in a time-boxed debate based purely on the merit of ideas, completely free from executive status or authority bias. Finally, a structured, democratic vote reveals whether the group achieved real alignment or relied on passive agreement.
By transporting leaders into a medieval war room, the game leverages psychological distance to dissolve defensiveness and anxiety. The prediction system acts as a mirror for self-awareness, exposing the calibration gap between how leaders view their intent and how others actually perceive their actions. Furthermore, rotating the Marshal role gives every participant practical, hands-on experience in facilitative leadership, while optional character archetypes force players out of their habitual comfort zones.
Designed for 4 to 12 players, a full session includes 60 to 90 minutes of gameplay followed by a guided debrief grounded in experiential learning.
The Print & Play kit comes fully equipped with 40 Situation cards, 60 Behaviour cards, individual player decks, character archetypes, scoreboard trackers, and comprehensive facilitation guides.
